Incident Communication Mistakes Cost More Than Downtime

Every online service goes down eventually. Customers understand that. What they don't forgive is being left in the dark, lied to, or treated like they don't matter during those moments.

These five incident communication mistakes are the most common and the most damaging. Each one is avoidable.

Mistake #1: Going Silent During an Outage

This is the most destructive mistake you can make. When your service goes down and your status page shows "All Systems Operational," customers lose trust instantly.

Hetzner faced exactly this criticism in May 2025 when their load balancers failed but their status page showed no incident. Users discovered the outage through community forums while the official channel stayed silent.

Why teams go silent:

  • Fear of admitting a problem before understanding the full scope
  • No one is assigned to update the status page
  • Internal processes require management approval before posting
  • The team is too focused on fixing the issue to communicate

The fix: Post an initial update within 5 minutes of detection. "We are investigating reports of service degradation" is always better than nothing. Assign a dedicated communicator whose only job during incidents is keeping the status page current.

Even if nothing has changed, post an update every 30 minutes: "Investigation is ongoing. We have identified [area of focus]. Next update in 30 minutes."

Mistake #2: Overpromising Resolution Times

"We expect this to be resolved within 15 minutes." Forty-five minutes later, the issue persists and your credibility is gone.

Overpromising ETAs is tempting because it feels reassuring. But missed deadlines compound frustration. A customer who was told 15 minutes and is still waiting after an hour is angrier than a customer who was told "we don't have an ETA yet but will update every 30 minutes."

The fix: Use ranges, not absolutes. "Our team is working on a fix. Based on initial investigation, we expect resolution within 1-2 hours" gives you room.

If you genuinely don't know how long it will take, say so: "We have identified the issue and are implementing a fix. We do not have a reliable ETA yet and will update you as we make progress."

Honesty about uncertainty builds more trust than confident predictions that turn out to be wrong.

Mistake #3: Blame-Shifting to Third Parties

"This issue is caused by our cloud provider and is outside our control."

Your customers don't care whose fault it is. They chose your product. Their contract is with you. Blaming AWS, Stripe, or Cloudflare makes you look like you have no ownership of your own service.

Why this damages trust:

  • It signals that you can't prevent or mitigate third-party failures
  • It implies the customer chose the wrong vendor (you)
  • It removes any sense that you're working to fix the problem

The fix: Acknowledge the root cause without deflecting responsibility. "The issue stems from a disruption in our payment processing infrastructure. Our team is working with our payment provider to restore service and has activated our fallback payment system."

This communicates that you know what's happening, you're actively involved in the fix, and you have contingency plans. That's what customers need to hear.

Mistake #4: Using Technical Jargon in Customer Updates

"A cascading failure in the connection pool caused OOM errors in the API gateway pods, leading to CrashLoopBackOff states across the production namespace."

Your engineers understand this. Your customers do not. And even technical customers reading your status page during an outage don't want to parse Kubernetes terminology to understand whether their data is safe.

The fix: Translate every update into impact language.

Technical (internal): "PostgreSQL primary hit max connections. All queries are timing out. Connection pool scaling in progress."

Customer-facing: "Our database is experiencing capacity issues, causing the application to respond slowly or return errors. Our team is scaling the affected system and expects improvement within 30 minutes."

Both describe the same situation. The second one tells customers what matters: what's broken, what you're doing, and when they'll hear more.

One exception: if your customers are developers using your API, moderate technical detail is appropriate. "API returning 503s due to upstream database issues, expected resolution by 15:00 UTC" is fine for a developer audience.

Mistake #5: Skipping the Postmortem

The outage is over. Service is restored. Everyone moves on. No postmortem is published.

This is a missed opportunity and a trust failure. Customers who experienced the outage want to know three things:

  1. What happened?
  2. Why did it happen?
  3. What are you doing to prevent it from happening again?

Without a postmortem, the answer to all three is "we don't know or won't tell you."

Why teams skip postmortems:

  • The incident felt minor ("it was only 10 minutes")
  • Nobody wants to write the document
  • There's pressure to move on to feature work
  • Fear that publishing findings exposes vulnerability

The fix: Make postmortems a mandatory step in your incident process. Set a rule: every incident over 5 minutes of customer-facing impact gets a postmortem within 48 hours.

You don't need to publish every postmortem publicly. But you should link to at least a summary from the resolved incident on your status page. "Read our analysis of this incident" signals operational maturity.

Companies like Cloudflare, GitLab, and Linear publish detailed postmortems regularly. Their customers trust them more because of it, not less.

Building a Culture of Good Communication

These five mistakes share a common root: prioritizing self-protection over customer needs. Silence protects the team from scrutiny. Overpromising avoids uncomfortable conversations. Blame-shifting deflects accountability. Jargon avoids simplification effort. Skipping postmortems avoids documentation work.

Every one of these shortcuts costs you customer trust. And trust, once lost during an outage, takes months to rebuild.
